Custom software is sometimes the best investment a company makes, and sometimes a costly reinvention of a wheel that already exists. The difference is not the technology — it is whether the thing you are building is core to how you compete.

Start with the question that matters

Is this capability a source of competitive advantage, or is it undifferentiated plumbing? You should almost never build your own email server, payment processor, or CRM from scratch. You should seriously consider building the workflow, product, or system that is the actual reason customers choose you.

When off-the-shelf wins

  • The problem is generic and well-solved (email, accounting, video calls).
  • Speed matters more than fit, and a good-enough tool unblocks you today.
  • You're validating an idea and don't yet know the real requirements.
  • The total cost of a subscription is far below the cost of building and maintaining your own.

When custom wins

  • The workflow is core to how you operate or differentiate.
  • Off-the-shelf tools force your business to bend to their model.
  • You're stitching together five tools with manual glue between them.
  • You need to own the data, the integrations, and the roadmap.

The hidden costs of both

Off-the-shelf has hidden costs too: per-seat pricing that scales painfully, lock-in, and the operational drag of tools that almost fit. Custom has the obvious cost of building and the less obvious cost of maintaining. The right comparison is not “build vs buy” but “total cost and fit of building vs total cost and fit of buying, over three years.”

A simple framework

Buy the undifferentiated; build the differentiating. Use off-the-shelf to move fast on everything that is not your edge, and invest in custom software exactly where owning it makes you better than your competitors. The companies that get this wrong either rebuild commodities or try to run a unique business on generic tools — and both are expensive.
